From the Search Desk: Will Your Next CEO Meet Expectations?
By Retained | October 20, 2026
When hiring a CEO to lead a turnaround, there will always be some difference between the leader you think you’ve hired and the leader who ultimately shows up in the role. That’s normal. No interview process uncovers every nuance of leadership style, decision-making, or cultural fit.
What isn’t acceptable is discovering a gap so large that you’re questioning the hire within the first year and contemplating another leadership change.
Move Beyond Polished Answers
At Retained, our executive search process is designed to minimize that expectation gap. One of the ways we accomplish this is by requiring candidates to answer detailed, experience-based questions that demand specifics rather than polished generalities. We want to understand not what a candidate would do, but what they have done in high-stakes situations.
Whether you partner with Retained, another executive search firm, or manage the process internally, we encourage you to build questions that push candidates beyond rehearsed answers and into verifiable experience.
Questions That Uncover Experience
When hiring a CEO to lead a turnaround, consider questions such as:
- Tell me about the most challenging turnaround you’ve led while holding full P&L responsibility. What did you inherit? How did you diagnose the underlying issues? What were your priorities during the first 90 days? What difficult decisions did you make, and what measurable results followed?
- Describe a time when you significantly reduced complexity in a business. This could involve products, customers, business units, channels, geographies, operational processes, or organizational structure. How did you approach the challenge, and what were the results?
- Tell me about the toughest restructuring, workforce reduction, or cost-management decision you’ve made. How did you balance business performance objectives with employee impact?
- Describe a recommendation you made that key stakeholders initially resisted. How did you build alignment and ultimately move the organization forward?
- In a resource-constrained environment where everything cannot be fixed at once, how do you determine what gets funded, what gets deferred, and what gets eliminated?
Build the Decision on Evidence
The quality of a CEO hire is rarely determined by the answers candidates volunteer. More often, it is determined by the questions that uncover what they’ve already proven they can do.
The best executive searches don’t rely on impressions. They uncover evidence.
